ATLAS

2026 Goals Planning Offsite

Opening Deck (30 min)

March 10-11, 2026 · Goals Planning Offsite

Sane Living Center, 316 E Matilija St, Ojai, CA 93023

Outcome

What we need by Day 2 at 4:30 PM

  • Clear 2026 roadmap with sequencing, owners, dependencies, and tradeoffs.
  • Clear year-end state for where we are by December 2026.
  • Clear execution path connecting lane plans to company goals.
  • Clear decision record with owner/date/metric for each major call.
Company Goals

2026 goals this roadmap must serve

Cold Storage Growth

Install 75+ and sell another 100+ while maintaining execution quality.

Open ATLAS for Scale

Make read-only and control offerings scalable and repeatable.

Beyond Cold Storage

Commercialize strategic value streams with practical PMF progression.

AURA / Agentic BI supports both strategic goals: ATLAS scale and beyond-cold-storage commercialization.
Scope

What we go deepest on in this offsite

Core ECP / Tooling

ATLAS openness, onboarding/tooling, and platform scaling decisions.

App / EAI

2026 sequencing, dependencies, and year-end execution clarity.

AURA / Agentic BI

Roadmap to measurable 2026 impact with clear near-term commitments.

UI Needs

Cross-cutting UI requirements and priorities across all product lanes.

Core Services

Make product dates real by surfacing dependencies with clear sponsors, cadence, and a scoreboard.

Production Excellence + RE (woven in)

Not a standalone session — Bill and Dmag bring ProdEx and RE gates into every lane discussion as it happens.

Other important workstreams continue (for example, TUX on Gaia migration). This offsite concentrates on lanes needing deeper integrated planning.
Decision Model

How we make decisions in the room

Consensus first

Facilitators drive shared recommendations with explicit tradeoffs.

Final call if needed

If unresolved, Raphael makes the final call and rationale is recorded.

Output standard

Each decision includes owner, date, dependency, and success metric.

Decision record: Perry captures decisions in the shared Google Doc live during discussion.
Working Norms

Operating setup for both days

  • All attend all sessions: preserve shared context and accelerate cross-lane decisions.
  • Consensus first: facilitators drive alignment with explicit tradeoffs.
  • Final call if needed: Raphael decides and rationale is captured.
  • Decision record: Perry captures in shared Google Doc live.
  • Output standard: each major decision has owner, date, dependencies, and success metric.
Session Output

What we capture for every major decision

Field What to capture
Decision What was decided in plain language
Owner Single accountable owner
When Near-term milestone date + year-end milestone
Dependencies What must happen first and who owns it
Success metric How we will know this is working
Risk Top risk and mitigation owner
ProdEx + RE

Gates to weave into every session

ProdEx gates

  • Observability coverage requirements
  • Incident ownership and escalation path
  • Runbook completeness expectations
  • Readiness check before rollout

RE gates

  • Reliability requirements and SLO framing
  • Failure mode and rollback readiness
  • Dependency and blast radius review
  • Post-rollout verification expectations
No major commitment is final until it passes both gate sets.
Decision Doc

Google Doc structure Perry runs live

  • Section 1: Day 1 decisions by lane (Core ECP, App/EAI, AURA/BI, UI, Core Services).
  • Section 2: Day 2 integrated planning decisions.
  • Section 3: Year-end target-state calls and assumptions.
  • Section 4: Open risks and follow-up owners/dates.
Use live readback after each session: decision, owner, date, dependencies, metric.
